Food for thought:
Perhaps situation AC bonuses for different armor types?
like Chain being +2 AC vs Slashing and +1 AC vs Peircing (source)
Breastplate could offer +2 AC vs critical confirmation (if possible? since most of the vital organs are behind a big heavy plate)
etc.
Not really hard-and-fast numbers or ideas, so much as a suggestion that differences between armor types could be emphasizes in means other than just raw base numbers. Then what armor you wear would actually be relevant to what fights you are expecting.
Mind you, it would screw with the current 'enchantment' system, since they are based off properties rather than actual enhancements.
Also, yeah, probably a lot of work, but hence *suggestions*.

Dunno, sounds like a lot of work to shore up the existing shonkiness.
Plus we'd end up getting bogged down in technical arguments or difficulties caused by the layering of different armours.
At least the current system kind of works within the contect of D&D being unbalanced and terrible.
Is lamellar closer to chain, or would you consider it to be closer to banded?
I've got a set of brigandine with full plate arms and legs. Does that count as full plate?
Gone early french, chain body but with splint legs and arms, what does that count as?
Silk vest (for save vs arrers), padded gambeson, chain mail, lamellar cuirass plus mirrors. Surely I should have extra saves vs everything?

The balance of armor as designed in the sourcebooks is weighted with economical/availability factors. We don't (and won't) really have those factors, so there's no reason not to buff some of the inferior armors. That doesn't mean that they'll all reach a potential AC of 9, but we'll make improvements in most places.

If we are tossing out the good bad and the ugly ideas for armor.... 1. give light armors a DR that stacks with everything like 3/ to show off mobility, med armors could have a 2/ and heavy armors would have non but give the best AC's. OR maybe something like 2. use materials armor is made out of to boost it AC number. plane armor are there normal numbers but Armor mad from adimatine does not give DR, but gives higher AC values.
